Specialty scarcity versus franchise scale — a deadlock with three exits, all of them bad.
Specialty beans are scarce and non-replicable; franchise expansion needs standardisation at compressed cost. We show why the contradiction is mathematical, walk the three collapse paths, and put the 2024–2026 price record on the table as evidence.
The deadlock: specialty pricing at franchise scale
State the contradiction first. It is not an operating problem — it is two physical realities colliding.
Specialty beans are, by nature, scarce and non-replicable
Traditional specialty beans depend on specific micro-climates, altitude and soil (terroir). Effort cannot overcome this; it is a boundary set by nature:传统精品豆依赖特定微气候、海拔、土壤(风土 / terroir)。
A yield ceiling — a given estate's Geisha produces what it produces; it does not double because BeanStar adds 700 stores.
Violent price swings — climate disasters (Brazil frost, Ethiopia drought) cut harvests and spike auction prices. In Feb 2025 arabica futures hit $4.41/lb, more than double a year earlier.
Batch variation — even within one estate, flavour differs across years and lots. For 'a cup that is just right, every day', that is fatal.
Franchise expansion is, by nature, standardisation at compressed cost
Franchisees need a model they can calculate: inputs that never rise in price, never run short, and never vary in quality.
'Low price' means BeanStar cannot pass specialty-bean costs through to consumers without limit, the way Manner or Seesaw can — the ¥15–20 band is hard.「低价」意味着比星不能像 Manner 或 Seesaw 那样,把精品豆的成本无上限地转嫁给消费者 —— 15–20 元的价格带是硬的。
So the supplier is squeezed in the middle: absorbing spot-market volatility it cannot pass on to the store-level P&L.
Where it breaks: the bigger the scale, the tighter the triangle
As BeanStar moves from ~300 operating stores toward 1,000 and beyond, there are only three ways to walk — each with a price:
Path A · keep truly traditional specialty beans路径 A · 坚持真正的传统精品豆
Volume cannot keep up, and prices will surge. Every step up in purchase volume means paying more, to scarcer, more distant origins.
Result: the 'low price' promise breaks, and franchisee margins collapse.
Path B · switch to commercial beans to hold volume and price路径 B · 改用商业豆保量降价
The 'specialty' position collapses. SCA 85+ sourcing and the ICT platinum-medal backing could no longer be reproduced in the cup.「精品」定位坍塌。
Result: the brand loses its pricing power, and customers notice.
Path C · depend entirely on imports路径 C · 完全依赖进口
FX, cross-border logistics and geopolitics can choke the line at any time. In a highly concentrated origin market, one tariff, one shipping disruption, one drought re-prices the whole chain.
Result: supply certainty is hostage to external variables.
BeanStar's supply chain today is a tightrope strung between 'specialty' and 'low price'. The biggest pain ahead is not a shortage of beans — it is the absence of a predictable, replicable, engineering-grade base of stable specialty supply.
Conclusion of Part One结论
Figure 1 · The supply-chain impossible triangle. The three vertices are BeanStar's three strategic commitments. In a weather-dependent supply chain, achieving any two comes at the expense of the third — that is the physical meaning of the triangle.
The evidence: this has already happened, not hypothesised
2024–2026 gave the global coffee chain a full demonstration of how external variables break a cost model:2024–2026
Figure 2 · ICE arabica 'C' futures, Jan 2025 – Sep 2026. All-time high $4.41/lb in Feb 2025; certified exchange stocks fell to roughly 13,000 t — a 27-year low — so any weather headline moves the price violently. By Sep 2026 the price had eased to $2.71/lb, still above the five-year average. Sources: ICE Coffee C, CONAB, ICO. Why the price moved like that价格为什么会这样动
Brazil — about one third of world output — saw consecutive droughts; the key state of Minas Gerais had almost no rain through its flowering window in 2024.
Vietnam, the largest robusta origin, lost about 10% for several consecutive years, pushing buyers into arabica and adding demand.
Certified exchange stocks fell to about 13,000 t — a 27-year low; the buffer effectively vanished.
Tariffs and geopolitics re-routed trade flows; importers rebuilt supply paths at higher cost and complexity.
Speculative money amplified a fundamental shortage into a price spike.
What it means for a coffee chain
Coffee is typically 25–35% of a café's COGS. A 30–40% green-bean spike breaks the single-store model outright.
Retail lags futures: futures peaked in Feb 2025; retail prices followed 14 months later.
Origin concentration (Brazil + Vietnam) means no substitute can step in quickly.
Whoever turns green-bean cost into a budgetable fixed item gains pricing initiative nobody else has.
One specific fact that must be put on the table
By public reporting, in Mar 2026 BeanStar opened its first pour-over experience store in Shenzhen with the ¥18 'pour-over freedom pass', and in Apr 2026 launched 'free upgrade to Geisha, all year'.
As brand-building and customer acquisition, this is a beautiful move. But seen from the supply side it pushes the triangle to its limit: the lowest price promise, bound to the most expensive and most volatile bean category there is. Geisha is among the most supply-limited and price-elastic specialty varieties in the world. Every additional quarter this promise runs, and every store it covers, raises the demand on upstream stability exponentially.
This is not criticism. Quite the opposite: precisely because BeanStar dares to make this promise at the brand level, it needs a supply base that can turn 'Geisha-grade flavour' from an estate scarcity into a schedulable industrial product. That is exactly what we are building.
